Value Is Moving From Models to Applications
As foundation models commoditize, durable advantage is migrating to the application layer with the decisions, data, and workflows around them.
A great deal of capital and attention flows to the model layer, where the science is most visible. But value in enterprise AI is steadily migrating up the stack, away from the models themselves and toward the applications built on them: the specific decisions, proprietary data, and workflows that a general model cannot supply.
Why the application layer wins
Foundation models are becoming a competitive, increasingly interchangeable input. When several models are good enough, the differentiator is no longer which model you use. It is how well you have wired intelligence into a decision that matters, grounded in data only you have. That is application work, and it is where defensible advantage now accrues.
When every competitor can rent the same model, advantage moves to what you build on top of it.
This has direct strategic consequences. It argues against over-investing in owning model infrastructure that a market already supplies, and for investing in the application layer (the decisions, data, and workflows) where the returns are proprietary and durable.
